Enterprise AI & automation

Most enterprise AI never reaches the work.

We’re the firm you call when the pilot worked and nothing happened next. Quenora embeds AI and automation into the platforms, workflows and decisions your business already depends on — then equips your team to own it, and moves on. No lock-in. No dependency.

Chapter · Work01

The demo was never the hard part.

AI programmes don’t fail because the model is weak. They fail in the gap between a notebook and a Tuesday afternoon — where the data won’t join, the permissions don’t exist and nobody owns the result.

Illustrative, not a client portfolio. Every track is a proof of concept that worked. They all stall at the same wall — and the wall is never the model. It’s the missing layer between a working demo and daily production. That layer is Quenora.
9 capabilities. Three are core — the work runs through them.
6 phases, framing to handover — each with an exit condition in the statement of work.
1 handover, agreed before the work starts and written into the statement of work.
Chapter · Work02

Situations we’re often called into.

Not a fixed list, and not a boundary around what we do. These are simply a few examples of the problems we’re often asked to help solve.

Quenora way of work · in detail
Situation 01

The pilot that stalled

It worked in the demo. Six months later it’s still a demo, because the platform underneath it was never built and nobody owns the gap.

Situation 02

Retrieval that lies

The assistant answers confidently and is wrong often enough that people stopped trusting it. The model is fine. The data contract isn’t.

Situation 03

Governance arriving late

Something is live, procurement or risk is now asking questions, and the evidence to answer them was never captured.

Chapter · Work03

The space is wide. Few shapes that recur.

Not a client list, and not a menu. Nine capabilities can be pointed at more problems than any page could list, so what follows is three shapes we are called into most often — described by their shape rather than by whose logo is on them. If yours is not one of the three, that is not a scoping problem; it is the usual case.

Work · wider scope with higher numbers

Representative engagement structures drawn from the sectors we work in. Any figures on the detail page are illustrative of the pattern rather than audited results from a named client.

Chapter · Approach04

Six phases.
Designed to finish.

Most consultancies are designed to keep the engagement going. Ours is designed to bring it to a clean close — each phase carries an exit condition, agreed and written into the statement of work.

Six phase approach — in detail
  1. Phase 01 · Frame

    Weeks 1–2

    Find the real constraint
  2. Phase 02 · Foundation

    Weeks 3–6

    The unglamorous layer
  3. Phase 03 · Integrate

    Weeks 4–10

    Into what you already run
  4. Phase 04 · Ship

    Weeks 10–12

    Under real change control
  5. Phase 05 · Prove

    Weeks 9–12

    Against the agreed number
  6. Phase 06 · Hand over

    Weeks 12–14

    And then we leave

Recognise the shape of your problem in those six phases? Two paragraphs on what’s stuck is enough to start — no brief, no NDA.

Tell us what's stuck
Chapter · Capabilities05

Nine capabilities.
One team.

Three are core, because everything runs through them. The other six step in only when the work needs them — never to pad a proposal. Nothing is handed to a subcontractor you’ve never met.

Nine capabilities — in detail
  1. 04AI Strategy & Advisory
  2. 05Data Engineering & Analytics
  3. 06Custom AI Agents & Copilots
  4. 07AI Governance, Security & Compliance
  5. 08Managed AI Operations
  6. 09Change Management & Enablement
  1. 01Platform & Deployment Engineering
  2. 02Process & Workflow Automation
  3. 03AI Integration

Capability 02 · what automation looks like in practice

Illustrative, not measured. Most work completes untouched. The rest is sent to a person by design — an automation earns trust only when it knows what it shouldn’t decide, and drawing that line is most of the job.
Chapter · About06

Who you’re actually hiring.

We argue you shouldn’t default to a large consultancy. What you get instead is a focused team of senior AI practitioners, and a delivery model designed around accountability rather than scale.

Chapter · About07

The principles behind the mark.

Nine circles on a single arc, each larger than the one before, growing step by step from the first to the last. Every circle carries a principle this firm was built on — written down before a line of the brand was drawn, and the standard we hold the work to.

  1. 01

    Trustworthy

The foundation everything else stands on.

  2. 02

    Human

People-first, even inside an automated system.

  3. 03

    Confident

Assurance that comes from engineering, not marketing.

  4. 04

    Elegant

Refinement in what we ship, not just how it looks.

  5. 05

    Timeless

The exact midpoint of the climb — built to last, not to trend.

  6. 06

    Enterprise

Scale that survives real production traffic.

  7. 07

    Premium

Judged by outcome, not by the size of the deck.

  8. 08

    Innovative

New engineering, not a new coat of paint.

  9. 09

    Intelligent

    Where every prior principle arrives.

Chapter · About08

The questions you’re already thinking.

We’re a small firm selling into organisations that usually buy from large ones. These are the objections we expect, answered here so the call can start further along.

Why not a large consultancy?
You should use one for a multi-year, multi-country programme with a thousand stakeholders — they’re built for that and we’re not. For a single system that needs to reach production this year, their engagement model costs more than the problem and moves slower than your business does. The people who sell it are also rarely the people who build it.
Why not build it in-house?
Often you should, and we’ll say so. Bring us in when your team has the domain knowledge but not the platform experience, or when they’re already fully committed to the systems that keep the business running. The handover phase exists precisely so that in-house becomes the answer at the end.
Why not just buy a vendor platform?
If a product genuinely covers your case, buy it — that’s cheaper than anything we’d build. The work we get called for is what remains: connecting that product to systems it was never designed to meet, and producing the governance evidence the vendor doesn’t.
You have no published case studies.
Correct, and we won’t invent them. Quenora is a founder-led firm in its early chapter. What we’ll do is arrange a direct conversation with a reference before you commit, and show you the actual architecture and evaluation approach in the first meeting rather than a sales deck.
What happens if it doesn’t work?
Phase 05 exists to answer that in writing, measured against the number agreed in Phase 01. If it didn’t move, we say so. You keep the code, the documentation and the evaluation harness regardless — there’s no scenario where you end an engagement with nothing to show for it.

Still holding an objection we haven’t answered? Put it in the first message — a direct answer is more useful to both of us than a proposal.

Ask it directly
